The Challenge

JACO Arabia needed a narrative-first gaming competition that would differentiate itself in a crowded esports market. The core requirement: create an IP that combines tournament mechanics with storytelling cinematic quality, using cutting-edge AI-generation to scale visual production while maintaining narrative coherence across 10 competing teams.

The creative brief demanded a complex, multi-layered narrative universe:

  • 10 distinct team identities (each representing a "kingdom" with unique visual language)
  • AI-generated character visuals that are consistent yet diverse across team members
  • Cinematic teaser and announcement videos with high production value
  • Master prompt framework enabling rapid iteration without human re-creation
  • Psychological game design that maximizes viewer engagement at peak moments (finals, cross-kingdom matches)
Core Creative Problem: How do you create a cohesive, cinematic gaming IP at scale without traditional large production teams, while ensuring each team feels distinct and narratively relevant?

The Solution

1. AI Master Prompt Architecture

Developed a modular generative prompt system that decoupled narrative elements (character, setting, mood) from visual parameters (lighting, composition, color palette). Three core prompt categories:

Prompt CategoryPurposeExample Parameter
General ImageCinematic composition, scale, time-of-day"Neon-lit cyberpunk metropolis during sunset"
Person/PeopleCharacter appearance, cultural attire, expression"Heavily obscured figure in tactical + traditional Middle Eastern garment blend"
Art StyleRendering, mood, quality, genre fusion"Cyberpunk concept art, photorealistic, volumetric lighting"

2. Character Design Fusion: Traditional + Tactical

Each team's "Unknown Soldier" character merges cultural authenticity with futuristic tactical aesthetics:

  • Headwear: Traditional keffiyeh (ghutra) + black agal (head cord)
  • Armor: Modern tactical vest with intricate gold/bronze embossed patterns (Arabic/Celtic knotwork)
  • Concealment: Face completely obscured (balaclava + tactical goggles) → anonymity, mystery, tactical identity
  • Hands: Gloved, holding symbolic objects (smartphone with purple glow = streaming/digital power)
Narrative Insight: The fully obscured face makes the character a blank slate—allowing viewers to project their own imaginations onto each "Unknown Soldier," increasing personal investment while preserving anonymity that's core to the league's identity.

3. Cinematic Universe: 10 Kingdom Variations

Using the master prompts, we generated two unique AI-rendered variations per team, applying modular visual filters to create distinct moods:

  • Cyberpunk Neon (Purple/Green): Urban, high-tech, digital warfare
  • Desert/Sand (Warm Orange/Gold): Traditional, ancient warrior energy
  • Snow/Ice (Cool Blue): Northern kingdom, frozen fortress aesthetic
  • Apocalyptic (Fire/Smoke): Post-war, survival, chaos
  • Underwater/Bioluminescent (Electric Blue): Alien, mysterious, deep tech

4. Teaser Video Strategy

Created a 60–90 second narrative teaser with storyboard-driven pacing:

  • Opening: Arabic text establishing mythology ("في مكاان...وحقبة من الزمان" — "In a place... in an era...")
  • Build: 10 kingdoms, 1 throne, endless war (escalating visual tension)
  • Climax: Unknown Soldier emerges from chaos, holds the crown
  • Close: League branding + call-to-action ("نافس على العرش الآن" — "Compete for the throne now")

5. Team Announcement & PK Poster System

Modular design system for team launches:

  • Each team reveals via dedicated poster with team color palette (neon accent + dark base)
  • Streamer personality featured prominently (human-centric framing)
  • Text overlay: "TURN YOUR STREAM INTO A BATTLEFIELD" → mission framing
  • PK (Player vs Player / Team vs Team) tournament posters position teams directly, adding dramatic tension

Results & Impact

🎯 Viewer Engagement

Cinematic IP generated significant interest in first announcement phase. Teaser video optimized for short-form discovery (TikTok, Instagram Reels) with clear competitive narrative hook.

🎨 Production Scalability

Master prompt system enabled generation of 20+ hero visuals (10 teams × 2 variations) in single creative sprint. Zero manual retouching required for public release assets.

🌍 Cultural Fusion Success

Blending traditional Middle Eastern attire with futuristic tactical wear created narrative authenticity. AI-generation preserved this aesthetic across all team variations without compromise.

💰 Streamer Recruiting Tool

Cinematic team reveals became primary selling point for streamer recruitment. Personal branding + legendary Unknown Soldier aesthetic significantly increased participation intent.

Key Strategic Learnings

  • Narrative > Graphics: The Unknown Soldier IP succeeded because the story ("10 kingdoms, 1 throne") drove visual design—not the reverse. Cinematic quality was a supporting player to the narrative arc.
  • Anonymity as Asset: Fully obscured faces created mystery that amplified rather than diminished viewer connection. Psychological distance paradoxically increased engagement.
  • AI as Authoring Tool: Master prompts transformed AI from a mere image generator into a narrative co-author. Changes to character description instantly propagated across all visual outputs.
  • Team Differentiation via Palette: 10 distinct kingdoms could be maintained through color/environment swaps while keeping character silhouettes consistent. This reduced visual chaos while preserving diversity.
  • Streamer-Centric Design: Positioning streamers as "Unknown Soldiers" (not just participants) elevated participation from competitive necessity to identity/prestige purchase.

Production Timeline & Resources

  • Concept Development: 2 weeks (narrative + visual direction)
  • Master Prompt Creation: 1 week (modular prompt engineering)
  • AI Generation & Iteration: 2 weeks (20+ hero images, multiple style variations)
  • Video Teaser Production: 2 weeks (storyboard → animatic → final composite)
  • Team Poster System: 1 week (template design + per-team customization)
  • Total Elapsed Time: 8 weeks (part-time creative direction)

Design System & Prompting Framework

The Unknown Soldier League design system is built on three modular prompt pillars that can be edited independently:

How to Edit Master Prompts

  • Step 1: Identify which prompt category to modify (General Image, Person/People, or Art Style)
  • Step 2: Copy the prompt text and use AI editing to refine specific parameters
  • Example Change: Swap "desert" setting for "ice fortress" without altering character description = instant new kingdom aesthetic
  • Result: All subsequent generations reflect the change across all 10 teams instantly
Future Extensibility: This framework enables rapid experimentation for season 2+. Want a "Neon Hacker" variant? Modify Art Style prompt. Need regional team customization? Adjust Person/People descriptor. The modular approach scales without rebuilding from scratch.
